The Challenge

Handing fulfilment to a third-party logistics provider solves one problem - the shop no longer needs its own delivery fleet - and immediately creates another: the shop's order data now has to move reliably into a system it doesn't control, and delivery status has to move reliably back.

For this online shop, that meant closing a real-time loop across a live system boundary:

  • Every completed order needed to be pushed to the 3PL provider as a shipment request, correctly formatted, with the right addressing, weight, and package details, without manual re-entry
  • Shipping cost needed to be calculated accurately at checkout, based on the 3PL's own rate logic
  • The 3PL's delivery status updates - dispatched, in transit, delivered, failed, returned - needed to flow back into the shop in real time, rather than customers or support staff having to check a separate portal
  • Cash-on-delivery orders, common in the Sri Lankan e-commerce market, needed their payment confirmations reconciled against actual delivery outcomes
  • API downtime, delivery exceptions, and failed handoffs on either side needed to be caught and retried automatically, not silently dropped
  • All of this needed to scale cleanly through demand spikes - sale campaigns, holiday periods - without the integration becoming the bottleneck

This is not a problem that's solved by "calling an API." It's a problem of building a reliable, observable, asynchronous data pipeline between two systems that were never designed with each other in mind - and making sure it stays correct even when one side of that pipeline temporarily goes down.
